The gaming market is on the verge of major structural shifts. Microsoft’s gaming division, Xbox, has initiated the largest restructuring in its history. In an internal memo to staff, Xbox CEO Asha Sharma announced that these difficult decisions were deemed necessary to ensure the platform’s long-term financial viability.
As part of this optimization process, approximately 3,200 roles will be eliminated through FY27. The initial wave is expected to impact around 1,500 staffers at Xbox alone.
Asha Sharma highlighted that under current market conditions and due to excessive operational complexity, Xbox Game Studios is currently losing 64 cents for every dollar invested. With up to 14 layers of management sitting between studios and the executive leadership, decision-making slowed down while operational costs escalated. Consequently, the company has decided to reduce middle management to focus strictly on its most profitable segment: console users.
Four major studios to leave the Xbox roster
Rather than shutting down the affected studios entirely, Microsoft has opted to spin them off or transition them to new management to keep their current projects alive. As of now, no officially announced titles have been canceled.
- Compulsion Games (maker of South of Midnight) will be acquired by its own management and return to operating as an independent studio.
- Double fine productions (led by Tim Schafer) is also set to go independent.
- Undead Labs and Ninja Theory will be acquired by new publishers.
- Key Projects: Internal sources confirm that production remains fully active for Ninja Theory’s upcoming project and Undead Labs’ highly anticipated State of Decay 3.
Meanwhile, the future of Arkane Lyon and their Blade project remains uncertain. Microsoft is currently engaging with the French government to find a viable path forward to protect the studio from closure and keep the game in production.
New strategy
Xbox leadership is shifting its focus away from experimental, smaller-scale intellectual properties to double down on its established mega-franchises.
- Streamlining management: Studios like Minecraft and King (Candy Crush) will now report directly to the Xbox executive suite. This move aims to enable faster operational decisions to compete more effectively against incumbents like Roblox and Monopoly Go.
- Prioritizing Core IPs: The company will allocate more resources to tentpole franchises such as Halo and Fallout. Speculation suggests that Obsidian might even dust off its mantle for a new Fallout title.
- Preserving Hardware Operations: The hardware engineering team will face the fewest reductions. Microsoft remains fully committed to shipping its next-generation Xbox Helix console, despite the global consumer tech memory availability crisis impacting structural costs.

According to Windows Central industry analysts, Xbox has been navigating a prolonged systemic crisis. One of Microsoft’s primary missteps has been its inability to commercialize media trends in a timely manner. A prime example is the massive popularity of the Fallout television series, which lacked a complementary mainline game release at launch to capitalize on the hype.
While the layoff of thousands of talented professionals is a heavy blow to the industry workforce, these structural adjustments are viewed as a necessary pivot to preserve the core value and long-term viability of the brand.
